Most threshold advice says to set free shipping 20 to 30 percent above your average order value. That rule leaves out the largest cost of free shipping: the postage you give away on orders that were already above the line. This guide works the threshold out from real postage, margin and order mix.
Set a free shipping threshold where the gross profit customers add to qualify covers the postage you absorb. The added cart value must be at least your average label cost divided by your gross margin: an $8 label at a 60% margin needs $13.33 more per order. Then price the postage on orders already above the line, which at 10,000 orders a month decides whether the threshold pays.
What is a free shipping threshold?
It is the minimum order value at which shipping becomes free for the customer. Below it, the customer pays a shipping rate; at or above it, you pay the label.
In Shopify, the minimum for a free shipping discount counts product prices only. Taxes are never included, products count at their discounted price when another discount combines with free shipping, and gift cards bought in the order count toward the minimum (Shopify Help).
What does free shipping actually cost per order?
It costs your label, and the label price rises with weight and distance. A threshold that is right for a 1 lb product can lose money on a 3 lb product.
USPS publishes commercial Ground Advantage prices in Notice 123. The prices below are effective October 4, 2026. Rates negotiated through Shopify Shipping or a 3PL are lower, but weight and distance raise them in the same way.
| Weight | Zone 2 | Zone 4 | Zone 5 | Zone 7 | Zone 8 |
|---|---|---|---|---|---|
| 1 lb | $8.08 | $8.55 | $9.29 | $10.53 | $11.22 |
| 2 lb | $8.48 | $8.91 | $10.50 | $12.55 | $13.42 |
| 3 lb | $9.06 | $10.07 | $12.12 | $14.91 | $16.30 |
Use your own label history for the real number: average label cost for orders near your current or planned threshold, by weight. Add the cost of the box or mailer if you pay for it per order.
How do you calculate a free shipping threshold?
Work it out in five steps. The common online formula (average shipping cost divided by margin, added to AOV) covers step two only.
- Find your average label cost (L) for orders near the threshold, by weight band.
- Work out the minimum added value: L divided by gross margin. A customer who adds less than this to qualify costs you money on that order.
- Find where orders cluster. Use your order value distribution in Shopify Analytics, not AOV alone, and set the threshold above a large cluster by at least the minimum added value.
- Price the subsidy: orders already above the threshold multiplied by L, if those customers pay shipping today.
- Find the break-even lift: net monthly cost divided by the contribution of one extra order. That is how many more orders the threshold must win.
The 20 to 30 percent rule from the search results ignores steps one, four and five. It produces the same threshold for a 4 oz product and a 3 lb product, and for a warehouse in the middle of the country and one on a coast.
What does a threshold cost at 5,000 to 25,000 orders a month?
For the example brand below, a $75 threshold costs about $2.63 per order shipped and has to win about 9% more orders to pay for itself. All inputs are illustrative, not Orderfy data or a benchmark.
- AOV $62 and gross margin 60%.
- Today, customers below any threshold pay shipping at about the label cost, and the average label is $8.00 (example negotiated rate).
- Order value mix: 35% under $50, 30% from $50 to $74.99, 20% from $75 to $99.99, 15% at $100 or more.
- 20% of orders in the band just below the threshold add items to qualify.
- Each extra order contributes $28 after product cost, fulfillment and postage.
| Threshold (example) | Orders already above it | Net monthly cost at 5,000 orders | At 10,000 orders | At 25,000 orders | Order lift needed to break even |
|---|---|---|---|---|---|
| $50 | 65% | $26,280 | $52,560 | $131,400 | 18.8% |
| $75 | 35% | $13,160 | $26,320 | $65,800 | 9.4% |
| $100 | 15% | $4,960 | $9,920 | $24,800 | 3.5% |
How the $75 row works at 10,000 orders: 3,500 orders were already above $75, so you stop collecting $8.00 on each, which is $28,000 a month. Of the 3,000 orders between $50 and $75, 600 add an average of $18 to qualify. That adds $10.80 of gross profit against an $8.00 label, a gain of $2.80 each, or $1,680. The net cost is $26,320. At $28 per extra order, you need 940 more orders a month, a 9.4% lift, to break even.
The pattern holds at any volume: the lower the threshold, the more orders already qualify, and the larger the lift you need. A $100 threshold is cheap for this brand, but at an AOV of $62 few customers will stretch that far, so it may not change behavior at all. Most brands test a level between the two.
Shipping cost is a real reason customers leave. Baymard Institute's checkout research (2026 data, checked October 2026) found that 40% of US online shoppers who abandoned an order, excluding those who were just browsing, cited extra costs being too high (shipping, tax, fees), and 12% could not see or calculate the total order cost up front. Your own test is the only way to know the lift for your store.
How does warehouse location change the threshold?
A warehouse closer to the average customer lowers the label cost, which lowers both the minimum added value and the monthly subsidy. The same threshold costs more from a coast than from the middle of the country.
The table blends the Notice 123 prices above over two example zone mixes. Central warehouse example: 5% zone 2, 15% zone 3, 25% zone 4, 25% zone 5, 15% zone 6, 12% zone 7, 3% zone 8. Coastal warehouse shipping nationwide, example: 10% zone 2, 15% zone 3, 15% zone 4, 12% zone 5, 8% zone 6, 10% zone 7, 30% zone 8. Your real mix depends on where your customers live.
| Package weight | Central warehouse, blended label (example) | Coastal warehouse, blended label (example) | Difference per label | Minimum added value at 60% margin (central vs coastal) |
|---|---|---|---|---|
| 1 lb | $9.25 | $9.70 | $0.45 | $15.42 vs $16.17 |
| 2 lb | $10.30 | $11.00 | $0.70 | $17.17 vs $18.33 |
| 3 lb | $11.83 | $12.81 | $0.98 | $19.72 vs $21.35 |
In the worked example, a $75 threshold makes 4,100 orders a month free at 10,000 orders (3,500 already above plus 600 that move up). At 2 lb, the $0.70 gap is $2,870 a month, or $34,440 a year, for the same threshold. Heavier products widen the gap. Put the other way: a closer warehouse lets you offer a lower threshold for the same postage cost.
Should the threshold change by region or product?
Often, yes. Shopify lets you set different rules for different regions and products, so one threshold does not have to cover every order.
- Shipping zones: in Shopify, a shipping zone is a group of countries or regions, not a carrier zone. You can set a different free shipping minimum per Shopify shipping zone, for example domestic and international.
- Shipping profiles: put heavy or oversized products in a custom shipping profile with its own rates, so they do not ride on the threshold built for light products (Shopify Help).
- Rate caps: a free shipping discount can exclude shipping rates over a set amount, which keeps expensive services out of the offer (Shopify Help).
- Tiers: order amount based rates let you step shipping down before it reaches free, such as a lower flat rate in the band just below the threshold.
How do you set a free shipping threshold in Shopify?
Use either the free shipping option on a shipping rate or an automatic free shipping discount. The rate method is a standing policy; the discount method suits dated tests.
Method 1, on a shipping rate (Shopify Help):
- Go to Settings > Shipping and delivery.
- In Shipping profiles, open the profile, then in Shipping zones click the menu next to the shipping option and choose Edit shipping option (or add a new option).
- Select Offer free shipping and enter the minimum order amount.
- Click Done, then Save.
This works on flat, order amount, weight and carrier-calculated rates. With order amount or weight tiers, free shipping applies only when an order falls inside a tier, so make the tiers cover every order total or weight.
Method 2, an automatic discount (Shopify Help):
- Go to Discounts > Create discount > Free shipping, and choose Automatic discount.
- Enter a title (customers see it in the cart and at checkout) and choose the countries.
- Optional: check Exclude shipping rates over a certain amount.
- Under Minimum purchase requirements, enter the minimum purchase amount.
- Set combinations, set start and end dates, and click Save.
If a 3PL ships your orders, the threshold lives in Shopify checkout and the 3PL ships on the service mapped to that rate. Ask your 3PL which carrier service it uses for your free shipping rate, so free orders do not go out on an expensive service.
How do you test a new threshold?
Run it for a fixed period with other promotions held steady, and compare five numbers before and after.
- Conversion rate.
- AOV and the share of orders inside the band just below the threshold.
- Share of orders above the threshold.
- Net shipping cost per order: label cost minus shipping collected.
- Contribution per order after postage.
Avoid starting a test right before peak season, when demand changes for other reasons. Our peak season guide covers Q4 planning.
Where does Orderfy fit?
Orderfy is a tech-enabled, modern 3PL for high-volume Shopify and Amazon brands. The threshold math above depends on two inputs a 3PL controls: distance to your customers and an accurate postage line on your invoice.
- Location: the warehouse is in the center of the US (Dallas-Fort Worth), so ground shipping reaches both coasts quickly without paying for air. See our Dallas, Texas 3PL page.
- Pricing: every Shopify fulfillment quote is built on your numbers, with every charge itemized, including how postage is billed. Billing is weekly with autopay.
- Software: Orderfy WMS, the proprietary inventory software we built in-house for Shopify and Amazon sellers, is included for clients, so you manage your whole inventory in one place. Many 3PLs license their WMS from a software vendor. Orderfy built its own.
- Shopify: the Orderfy app is natively integrated with Shopify, with real-time inventory sync and tracking sent to Shopify as soon as a label is created.
- Accuracy and proof: 99.9% order accuracy, tracked in Orderfy WMS, and photo records of shipments.
- Access: direct communication channels for 24/7 access to the warehouse team.
Orderfy is not the right fit for brands that need warehouses on both coasts for one-day ground delivery, or for brands shipping a few hundred orders a month.
Frequently asked questions
There is no universal number. A good threshold sits above a large cluster of your orders by at least your label cost divided by your gross margin, and its monthly subsidy is covered by the extra orders it wins. Test it rather than copying a competitor.
Go to Settings > Shipping and delivery, open the shipping profile, edit the shipping option, and change the minimum under Offer free shipping. If you used an automatic discount instead, edit the minimum purchase amount under Discounts.
Usually above. A threshold below AOV means most orders already qualify, so you pay postage on them without changing behavior. Set it where a meaningful share of customers needs to add one more item.
It can. Baymard Institute's 2026 checkout data shows extra costs, including shipping, as the most common fixable reason US shoppers abandon a purchase. Whether the lift covers the cost depends on your margin and order mix, which is why you test.
For free shipping discounts, the minimum counts product prices only, never taxes. Products count at their discounted price when another discount combines with free shipping, and gift cards bought in the order count toward the minimum.
Often, yes. A 3 lb order costs more to ship than a 1 lb order, so it needs a larger added value to break even. Put heavy products in a custom Shopify shipping profile with its own rates.
