Most failed 3PL switches do not fail on the day of the cutover. They fail because stock is in a truck while orders keep coming. This plan sequences the move so you always have sellable inventory at one warehouse or the other.

It assumes you have already chosen a provider (see How to choose a 3PL) and covers timeline and cutover. What to send the new warehouse is in the 3PL onboarding checklist, and how the Shopify connection works is in How Shopify syncs orders, inventory and tracking with a 3PL.

Quick Answer

To switch 3PLs without a stockout, split the move into waves instead of one truck. Pull your data and confirm exit terms first, ship slow movers and surplus to the new warehouse in the first two weeks, keep best-sellers at the old warehouse until the new one has received and counted its first inbound, then flip your Shopify store on one day in week four. Keep the old warehouse live for a short overlap, and avoid mid-October through mid-January.

How long does it take to switch 3PLs?

Plan on 30 days for the active move and 60 to 90 days from signed contract to full cutover. Argents Express Group, in an October 2026 guide, says most switches take 60 to 90 days from contract signature to full cutover. The 30-day plan below is the final stretch, after the contract, the integration build and the pre-work are done.

When is the right time of year to switch?

Switch outside peak season. Most switching guides advise avoiding roughly mid-October through mid-January because of holiday volume, carrier surcharges and operational risk, and putting the move in late Q1 through Q3. If you read this in late October, plan the move for after the new year, and see our peak season planning guide.

What should you check at your current 3PL before you give notice?

  • Notice period and auto-renewal date. Typical agreements run 30 to 90 days notice, but yours may differ. Read the clause before you tell anyone.
  • Minimums. Monthly minimums may continue through the notice period.
  • Removal fees. Argents cites handling-out fees of about $2 to $5 per case (October 2026). Get your actual fee schedule.
  • Inventory release. Confirm in writing how fast they will release stock and whether they hold it for unpaid invoices. See contract negotiation for the warehouse lien clause.
  • Data access. Export product master, SKU-level counts, open and historical orders and returns before access ends.

What does a 30-day cutover plan look like?

DaysActionStock location
1 to 3Final data export; reconcile old warehouse counts to Shopify; freeze new SKUsOld: 100%
3 to 5Wave 1: ship slow movers and surplus beyond 30 days of coverOld: about 75%, in transit about 25%
6 to 10New warehouse receives, counts and slots wave 1; run test ordersOld: about 75%, New: about 25%
11 to 14Wave 2: ship the next tier of SKUs; keep best-sellers backOld: about 50%, New: about 50%
15 to 21Confirm new counts match ASN; route a small slice of orders (for example one SKU family) to the new warehouseSplit
22 to 25Wave 3: ship best-sellers in two or three loads, timed so the old warehouse never drops below 7 days of coverOld: shrinking, New: growing
26 to 28Cutover day: switch the Shopify fulfillment location or app; old connection offNew primary
29 to 30Overlap: old warehouse ships any leftover order; reconcile final countsNew: 100% of new orders

The exact order of waves depends on your SKU mix. The rule that matters is to never move a SKU until the receiving side has proven it can count and ship slower items first.

How much cover do you need during transit?

Keep at least transit days plus receiving days of sales at the old warehouse for every SKU still in motion. Worked example: a brand shipping 10,000 orders a month at 1.8 units per order sells about 600 units a day. If a truck takes 3 days and receiving takes 2, any best-seller on the road is unavailable for about 5 days, so the old warehouse should hold 3,000 units of the top SKUs until the new count is confirmed.

Monthly ordersUnits per day (1.8 per order)Cover for 5 days in motion
5,0003001,500 units
10,0006003,000 units
25,0001,5007,500 units

Transit and receiving times are examples. Replace 3 and 2 days with your carrier time and the new warehouse's real receiving time. Ask any new 3PL for its dock-to-stock time in writing. Orderfy, for example, typically receives inbound inventory and has it sellable the same day.

How do you cut over the Shopify store?

On cutover day, assign your variants to the new warehouse location and disconnect the old integration, in that order, at a quiet hour. Place a test order right after to confirm it reaches the new warehouse, and watch the first hours. Do not leave both connections pulling the same orders.

  1. Make sure the new warehouse shows the right available quantity in Shopify.
  2. Install or enable the new 3PL's Shopify app; Orderfy connects through its own app for orders, products, fulfillments with tracking, and inventory sync.
  3. Move inventory ownership to the new location; set the old location to zero or deactivate once it is empty.
  4. Disconnect the old app so it no longer receives new orders.
  5. Place a live test order; confirm tracking returns to Shopify.

Mind the new warehouse's daily cutoff: ask for it in writing, flip in the afternoon, and let the next morning be the first live day.

What goes wrong in a 3PL switch?

  • Moving everything in one truck. Any delay becomes a stockout.
  • Counts that do not match. Reconcile before you ship, and again at receiving.
  • Two systems taking orders. Disconnect the old integration on cutover day.
  • Returns in flight. Decide which warehouse receives returns for orders already shipped.
  • Switching in Q4. Carrier surcharges and holiday volume leave no slack.
  • Surprise fees. Ask both providers for a written list of transfer, receiving and removal charges.

How much does it cost to switch 3PLs?

Budget for removal fees at the old warehouse, transfer freight, onboarding fees at the new one and some double storage. Argents estimates onboarding fees of roughly $2,000 to $10,000 plus transfer freight (October 2026); your numbers depend on pallet count and distance. Total the five lines before you decide.

Where Orderfy fits

Orderfy is a tech-enabled, modern 3PL for high-volume Shopify and Amazon sellers, with a custom WMS built in-house and included for clients. The warehouse is in the center of the US, in the Dallas-Fort Worth area. Its Shopify app imports orders and products, creates fulfillments with tracking, and syncs inventory. Orderfy helps brands transition in, including all software setup, and has written documentation for onboarding, transitioning and ongoing support on its WMS. Go-live can be as fast as the same day once products and inventory are ready. Clients get same-day shipping, photo records of shipments, and direct communication channels for 24/7 access to the warehouse team, which helps when a transfer shipment needs a recount. See Shopify fulfillment for details.

Frequently asked questions

Run both warehouses in parallel for a short overlap, move stock in waves, and cut over the store on one day. Test the new connection with a real order before you disconnect the old one.

A few days to two weeks, long enough to ship open orders and reconcile counts. Longer overlap means double storage cost, so set an end date up front.

You can, but advice from the guides cited above is against it. Carrier surcharges, holiday volume and risk all peak from mid-October to mid-January. Waiting until after January is safer.

Ask for the notice period, auto-renewal date, removal fees, how fast they release inventory and whether they will provide a full data export.

Move slow sellers and surplus first, keep best-sellers where they sell until the new warehouse has counted its first receipt, and keep enough cover to span transit and receiving.

Usually not. You connect the new 3PL's app, move inventory to the new location and disconnect the old integration. Your products, themes and checkout stay.
